Digitising a SACCO without losing cashiers — or members
A go-live path for Kenyan SACCOs: phase the core, train cashiers on the floor, keep the paybill, and do not ask members to become ICT officers.
Digital transformation slides well in a board paper. It fails at the till. Kenyan SACCOs that “went digital” and then quietly went back to paper did not lack ambition. They cut over on a weekend, handed cashiers a PDF, changed the paybill, and hoped members would learn a USSD code before payday.
Staff first, channels second
If the teller cannot post a share deposit in the new core, no app will save you. Phase one is the people who already serve members: cashiers, credit, and finance. Channels — USSD, app, WhatsApp — come once the ledger is trusted. Reverse that order and you will advertise balances you cannot defend.
Do not make members into ICT officers
A 58-year-old teacher who has used the same paybill for nine years will not download your app because the AGM was excited. Keep the number. Keep the branch. Add self-service as a choice. The societies that grow digital usage are the ones that made the old path still work.
Data cleaning is the project
Duplicate members, dead loans, and next-of-kin that is a nickname will not migrate themselves. Budget time for cleaning before the parallel run. A vendor who says “we will import the Excel” is telling you who will own the mess in month two: you.
A go-live week that is actually staffed
Someone who wrote the workflows should be on the floor. Not a call centre in another country, not an email. Cashiers will invent workarounds in the first three days. If you are not there to catch them, those workarounds become the system.
Measure Monday, not the launch post
Useful numbers: time to post a deposit, unmatched M-Pesa items, loans disbursed without a side sheet, and how many members still come to the branch for a balance. If those do not move, you bought software. You did not digitise.
